The modern agency tech stack in 2026 — every tool, every cost
The average mid-size digital marketing agency runs 14 SaaS subscriptions and spends $2,400-$4,500/month on tooling alone. Most of those tools could be replaced by one platform. Here's the full breakdown.
The average mid-size digital marketing agency runs 14 SaaS subscriptions and spends $2,400-$4,500/month on tooling alone. Most of those tools could be replaced by one platform. Here's the full breakdown.
The 14-tool baseline stack
This is the typical agency stack we see when we onboard new Bamberg Digital clients:
- CRM: HubSpot Starter ($50/mo) or Pro ($890/mo)
- Cold email: Smartlead ($94/mo) or Lemlist ($99/mo)
- LinkedIn outreach: HeyReach ($79/mo) or Lemlist add-on
- DM automation: ManyChat ($145/mo) or MobileMonkey ($179/mo)
- Social scheduling: Buffer ($120/mo) or Hootsuite ($249/mo)
- Lead enrichment: Apollo ($99/mo) + Hunter ($49/mo)
- Email verification: NeverBounce or ZeroBounce ($30/mo)
- Reviews: Birdeye ($299/mo) or Podium ($289/mo)
- SEO: Surfer SEO ($179/mo) + SEMrush ($129/mo)
- Client reports: AgencyAnalytics ($239/mo)
- Proposals + e-sign: PandaDoc ($65/user/mo) or DocuSign
- Link-in-bio: Linktree ($24/mo) or Beacons
- Workflow automation: Zapier Professional ($73.50/mo)
- Project management: Notion ($10/user/mo) or ClickUp
Tools 1-13 are marketing-ops adjacent. Tool 14 (project management) is genuinely orthogonal. Total monthly cost for a 5-person agency on the above: $2,400-$4,500/month.
Why this stack accumulates
Each tool was added at a specific moment in agency growth. Year 1: HubSpot Starter + Buffer + Linktree. Year 2: cold email + enrichment + reviews. Year 3: SEO + agency reports. By year 4, the stack has 14 logins, 14 invoices, 14 different UIs, and 14 separate contact graphs.
The accumulation makes sense locally — each tool solved a specific problem at the time. Globally, it's catastrophic operating overhead. Senior partners at Bamberg Digital were spending 30-40% of their time on tool admin in 2025 before we built Conduit.
The Conduit consolidation map
Here's how Conduit collapses the 14-tool stack:
- HubSpot Marketing Hub → Conduit (contact graph + segments + automation). Replaced.
- Smartlead → Conduit Outreach (email sequences + warmup). Replaced.
- HeyReach → Conduit Outreach (LinkedIn sequences). Replaced.
- ManyChat → Conduit Inbox (DM automation). Replaced.
- Buffer → Conduit Publisher (multi-channel scheduling). Replaced.
- Apollo + Hunter → Conduit Enrichment (waterfall via BYO key). Replaced.
- NeverBounce → Conduit Verify (built into Enrichment). Replaced.
- Birdeye / Podium → Conduit Flows (review request automation). Replaced.
- Surfer → Conduit SEO (content briefs + rank tracking). Replaced.
- AgencyAnalytics → Conduit Analytics (white-label client reports). Replaced.
- PandaDoc → Conduit Docs (proposals + e-sign + Stripe Connect). Replaced.
- Linktree → Conduit Link-in-bio. Replaced.
- Zapier → Conduit Flows (for marketing flows; keep Zapier for non-marketing). Mostly replaced.
- Notion / ClickUp → Keep. Not replaced.
13 of 14 tools collapsed into Conduit Growth ($397/mo) or Atelier ($997/mo). Project management stays separate.
What you actually save
Conservative estimate for a 5-person agency:
- Pre-Conduit stack: $2,400/mo
- Post-Conduit stack: $397/mo (Growth) + $73.50/mo (Zapier ops) + $40/mo (Notion) = $510/mo
- Direct tool savings: ~$1,900/mo or $22,800/year
The bigger savings is time. Partners and senior team members typically reclaim 8-15 hours/week on tool admin: less context-switching, fewer cross-tool sync issues, one auth system to debug. That's 400-800 hours/year of senior time freed up.
The integration tax
Every tool has integration debt with every other tool. A 14-tool stack has, in theory, 91 possible integration pairs. In practice, agencies maintain 10-15 critical integration paths (HubSpot ↔ Smartlead, Buffer ↔ Notion, etc.). Each path is a Zapier zap, a webhook, or a copy-paste-into-spreadsheet routine.
When tool vendors change their API (every 6-18 months), one or more integration paths breaks. Someone notices in 24-72 hours. The fix is 2-4 hours of debugging. Multiplied by 10-15 paths per year, that's 20-60 hours of integration maintenance per year per agency.
Consolidating to Conduit collapses this entirely. Internal modules don't break when vendors change APIs. The contact graph is one source of truth — no sync to debug.
What about specialized tools?
Three categories of tools that Conduit doesn't replace:
- Advertising platforms: Meta Ads Manager, Google Ads, LinkedIn Campaign Manager. Conduit reports on them via integration, doesn't replace them.
- Specialized SEO: Ahrefs and SEMrush have deeper databases than Conduit's SEO module. Conduit can be your primary content + rank tool with Ahrefs / SEMrush as the deep-research backup.
- Vertical CRMs: Industry-specific CRMs (Clio for law, Vagaro for beauty) that have workflows Conduit doesn't replicate. Keep them as system of record.
Migration sequence
Bamberg Digital's standard agency migration sequence (4-6 weeks):
- Week 1: Audit + workspace setup + sender domain warmup begins.
- Week 2: Migrate cold email + LinkedIn (Smartlead + HeyReach → Conduit Outreach).
- Week 3: Migrate DM automation (ManyChat → Conduit Inbox).
- Week 4: Migrate social (Buffer → Conduit Publisher) + reviews (Birdeye → Conduit Flows).
- Week 5: Migrate enrichment + verification + SEO.
- Week 6: Cutover client-reporting dashboards. Cancel old subscriptions.
Most agencies are fully migrated and operating cleanly on Conduit within 6 weeks. ROI typically hits at month 2-3.
Pricing fit
Conduit Growth ($397/mo) handles agencies up to ~3 clients and ~10 sender mailboxes. Atelier ($997/mo) handles unlimited clients + custom integrations + dedicated support. Both include all 10 modules.
For agencies above $1M ARR in client revenue, Atelier is usually the right tier. Below $500k ARR, Growth is usually plenty.
Try it
Bamberg Digital runs entirely on Conduit. We migrated off our old stack in Q1 2026 over 6 weeks. The change in operating cadence has been material — partners spend 10-12 fewer hours/week on tool admin, which goes directly into client work.
Conduit ships a 14-day free trial. Start one here — no card required. Or contact us if you want help scoping an agency migration.
